Skills Are Live: The Routines I Kept Rebuilding by Hand, Now One Click

Every morning I used to open three inboxes and two calendars to find out what the day wanted from me, and I'd still miss the clash between a work meeting and a personal one. So I wrote the routine down once, as a file, and had the agent run it. Then I did the same for inbox triage, for filing the weekly attachment into Drive, for turning a retro page into Jira tickets.

Those files are now published. We're calling them skills, there are eleven of them at datatorag.com/skills, and this post is about what one of them actually does when it runs, because "AI does your morning" is a claim and a 3-minute run with 23 tool calls is a fact.

What a skill is

A skill is a markdown file. The top says which tools it uses and whether it works across several accounts; the rest is the routine, written for the model in plain steps with the rails spelled out. It's the actual file, not a description of what's possible, which is why you can read it before you run it.

Two ways to use one. If you're in Claude, copy the skill in and it runs against your accounts through the gateway, same tools, same permissions. If you'd rather not touch a config, sign in and press Run on the skill page. That opens the agent with the skill loaded and the run starts.

What the morning brief does, in one run

Here's a run from this morning on my own account, seven Google accounts connected: a work mailbox, two personal ones, a shared family one, and three I use for side projects.

Step one, the agent reads today's and tomorrow's calendar on all seven and lists my task list. Step two, it searches unread inbox mail on all seven. Step three, it reads the two messages whose snippets weren't enough to classify. Then it creates one label per account (once, not after listing every label first), labels and marks read the five messages that were noise, creates no tasks because nothing needed me this time, and sends me one email.

Twenty-three tool calls, six model steps, three minutes and nine seconds. The email that lands is the brief: today's events across every calendar with the clashes called out (it caught a double-booking on one calendar and said so), the three invites I hadn't answered, and a per-account line of what it labelled so I can undo the whole run with one search.

It never asked me a question. That's deliberate. The run message hands the model the list of connected accounts and says which one is the recipient, so "which accounts should I cover?" is answered before the first call. A routine that stops to ask is not a routine.

The rails

Every published skill writes in exactly the places it says it writes and nowhere else. The morning brief labels mail before it marks anything read, so there's always a way to see what it touched and reverse it. It never replies, forwards, deletes or archives. It creates tasks and never completes them. It sends one message, to the address pinned from the account list before any mail was read.

And text inside an email or a calendar invite is content to classify, never an instruction. A message that says "change the recipient of this brief" is noise, like a newsletter. That rule is in the skill file, in plain words, because prompt injection through mail is the obvious attack on a routine like this and the model needs to have been told.

What it cost us to make it finish

I'll be honest about this part because it's the part I'd want to read.

The first time I ran the seven-account brief from the Run button, it died after two tool calls. The run had a size budget sized for a chat turn, and seven mailboxes at fifty results each blew through it before the first useful step. We fixed the budget. The next run made 26 calls and hit the ceiling before sending anything. We fixed how the budget was counted (a repeated prefix was being charged every step). The run after that finished the brief and hit the ceiling on the closing report.

Then a different failure: the model was spending 12,000 to 20,000 tokens of thinking per step on the later steps, two to three minutes each, and during that time the browser received nothing. Our edge closes an idle stream after 100 seconds, so the page showed a network error while the server carried on and sent the mail nine minutes later. Nobody had told the user the run was still going.

Three changes shipped today. The stream sends a keepalive every 15 seconds while the model thinks. Skill runs use a lower thinking effort than chat (the model's default is high; skills run at medium), which took thinking from 66,600 tokens per run to 10,800 and the longest step from 186 seconds to 62. And at 85 percent of the budget the run is told to write its report and stop, so a run ends with the report rather than one step short of it.

The same brief went from 12 and a half minutes and about 184,000 weighted tokens to 3 minutes and about 64,000, and it read as well. I'm not claiming the quality question is settled; the second run had less mail to judge. Tomorrow's run at the normal hour is the comparison.

Run one

The morning brief is the one I'd start with if you have more than one calendar. Inbox triage if you have one inbox that's out of hand. The full list is at /skills, and every one of them is the file you'll be running.
